Leaders may need time to record decisions, settle their attention, handle follow-up, and rebuild enough concentration for demanding work.

What meeting recovery time measures
Meeting recovery is the time a person spends recovering from a meeting and moving into the next task or meeting. It can include an emotional reset after conflict, cognitive processing after a complex decision, and ordinary transition work such as notes and action items.
The 2022 study in the Journal of Occupational and Environmental Medicine asked participants how many minutes it took to return to work-related tasks after their latest meeting. It also used an 11-item scale to assess recovery experiences. The final sample included 195 full-time US employees who attended more than one work meeting per week. They averaged 3.64 meetings and 4.42 meeting hours per week.
The measured average transition was 20.22 minutes. The researchers found a significant positive correlation between meeting recovery and transition time (r = 0.37, p < 0.05). However, satisfaction and effectiveness were not significantly related to the number of transition minutes. The authors noted that available calendar time and needed recovery time may be different things. A person with another call in two minutes cannot take the recovery time they need.
This distinction matters when interpreting executive schedules. A calendar can show a fast transition while the executive is still carrying the prior discussion into the next task.
Meeting quality affects recovery need
In the 2022 study, greater meeting satisfaction was associated with less reported recovery need (r = -0.36, p < 0.05). Greater perceived effectiveness also had a smaller negative association with recovery need (r = -0.20, p < 0.05). Both relationships remained significant in regression models that controlled for gender and organizational tenure.
Relevance made the relationship more complicated. When a meeting was highly relevant, a satisfying meeting was more strongly associated with lower recovery need. Yet a relevant and effective meeting may still require thought afterward because its decisions affect current work. Recovery is therefore not proof that a meeting failed. Some recovery reflects frustration, while some reflects useful processing.
The study was cross-sectional and relied on self-reports about the most recent virtual meeting during the first months of the COVID-19 pandemic. Its authors did not claim causation, and the sample was not limited to executives. It remains the clearest peer-reviewed source for a direct average, but the 20.22-minute figure should be treated as a benchmark rather than an executive-specific constant.
How common is meeting recovery syndrome?
Asana's State of Work Innovation 2024 surveyed 5,317 knowledge workers in the United States, United Kingdom, Germany, France, Japan, and Australia. Respondents reported meeting recovery syndrome after 28% of meetings and an average recovery time of 12 minutes.
Asana defines the syndrome as the lingering effect of frustrating meetings on productivity, attitudes, and well-being. Its benchmark is useful because it covers several countries and focuses on knowledge work. It is not directly interchangeable with the 20.22-minute peer-reviewed result. The two studies asked different questions, used different samples, and measured related but distinct ideas.
The practical reading is modest: a material share of meetings has an aftereffect, and the average cost is measured in minutes rather than seconds.
What short breaks change
Microsoft's Human Factors Lab tested 14 US information workers in March 2021. Each participant completed two sessions. One session consisted of four back-to-back 30-minute video meetings. The other placed a 10-minute guided meditation break between each meeting. The order switched the following week.
EEG readings showed that beta-wave activity associated with stress rose across the two hours without breaks. With meditation breaks, average beta activity remained steadier. The no-break condition also produced stress spikes during transitions and at the start of the next call. Participants with breaks showed brainwave patterns associated with greater engagement.
This was a small laboratory study, and it tested meditation rather than every possible break activity. It supports a narrow conclusion: in that experiment, 10-minute meditation breaks changed measured stress and engagement patterns across repeated video meetings.
The hidden cost of a crowded executive calendar
Microsoft's 2023 Work Trend Index combined a survey of 31,000 people in 31 countries with Microsoft 365 activity data. It found that 68% of respondents said they lacked enough uninterrupted focus time. Across Microsoft 365 apps, the average employee spent 57% of their time communicating and 43% creating. Inefficient meetings ranked as the top reported productivity disruptor, and too many meetings ranked third.
Only 35% of respondents believed colleagues would miss them in most meetings. That does not mean 65% of meetings should be canceled. It does suggest that attendance decisions deserve scrutiny, especially for leaders whose work depends on judgment and sustained attention.

The following is an illustration, not a measured research finding.
Suppose an executive attends 12 meetings in a week. If 28% produce meeting recovery syndrome, the Asana incidence rate implies about 3.36 affected meetings (12 x 0.28). Applying Asana's 12-minute average produces about 40 minutes of recovery time (3.36 x 12).
That estimate should not be presented as the executive's actual loss. It assumes the survey averages apply to that person and that each recovery episode is separate. Back-to-back meetings may delay or combine recovery, while a difficult board or personnel meeting may require much longer than the average.
For a higher-load illustration, 20 meetings at the same incidence and average would imply 67 minutes per week (20 x 0.28 x 12). The value of this calculation is not precision. It makes the otherwise invisible transition cost visible enough to discuss during a calendar review.
How to protect executive focus after meetings
Start with five practical controls:
- End 30-minute meetings at 25 minutes and 60-minute meetings at 50 minutes when the agenda allows it. The 2022 recovery study recommends considering those calendar lengths.
- Put decisions, owners, and due dates in the final minutes. Clear closure reduces the amount an executive must reconstruct afterward.
- Avoid placing unrelated high-stakes meetings back to back. The attention residue research published by Sophie Leroy in 2009 found that thoughts about an unfinished task can impair performance on the next task.
- Use attendance rules. Ask whether the executive must decide, advise, approve, or simply receive a summary.
- Protect the break. Microsoft's EEG experiment used meditation, not email or another work task, during the 10-minute interval.

What the evidence does not establish
No large study establishes one recovery time that applies specifically to all executives, meeting types, and work settings. The direct 20.22-minute benchmark came from a mixed employee sample. The 12-minute Asana figure is self-reported. Microsoft's EEG experiment had 14 participants. None of these sources proves that every 10-minute break creates a fixed productivity return.
The evidence supports a more careful conclusion. Meeting transitions consume real time, meeting quality changes the reported need for recovery, and short breaks can reduce measured stress during repeated video meetings. Executive teams should measure their own calendars rather than turn one published average into a universal rule.
