If a request arrives after the other team has signed off, the next standard-shift response waits until 9 a.m. there. Depending on which team is ahead, a one-hour difference shifts that overnight wait by one hour. These are schedule calculations, not measured service-level results.

Colombia's National Metrology Institute confirms that the country's legal time is UTC-5. Mexico's national metrology center says daylight saving time was eliminated in most of Mexico in 2022, though border exceptions remain. Canada's National Research Council warns that time rules are set by provinces and territories and lists regional exceptions. A question sent at 3:30 p.m. New York time reaches the analyst after the local shift and may wait 15.5 hours for the next 9 a.m. start in Buenos Aires. Shifting the delivery schedule one hour later would add another shared hour and cover that request.

This is also why a follow-the-sun model is not automatically faster. It can continue work after the client leaves, but only if the handoff contains the current state, decision history, owner, acceptance test, and next action. A missing answer can consume the entire off-hours window.

What the collaboration evidence shows

Microsoft Research analyzed 20 million meetings among 310,000 people and surveyed 130 employees. Cross-time-zone meetings clustered around early mornings and late evenings, outside the hours employees said they preferred. U.S. employees meeting with other geographies held odd-hour meetings 3.1 times as often as employees in U.S.-only meetings. People meeting with U.S.-based colleagues from elsewhere faced odd-hour meetings 4.3 times as often as people meeting within their own countries.

The same study found a benefit that simple overlap tables miss: cross-time-zone attendees were more organizationally distant and diverse. The researchers did not recommend eliminating these meetings. They pointed toward lower-overhead scheduling, better calendar design, and support for employees carrying an unequal share of inconvenient calls.

Newer Microsoft Work Trend Index telemetry shows how common that tension has become. In its 2025 analysis, 30% of meetings spanned multiple time zones, up eight percentage points from 2021. Meetings beginning after 8 p.m. rose 16% year over year. These figures cover Microsoft 365 usage patterns, not nearshore outsourcing alone, but they measure the scheduling pressure that overlap is meant to control.

Nearshore delivery cannot guarantee better collaboration. It creates more possible hours for live feedback. Teams still have to use them well. A practical design is to reserve a two-to-four-hour collaboration window for reviews and decisions, protect the remaining hours for focused work, and rotate any meeting that must fall outside local schedules.

Labor-cost comparisons need a consistent denominator

The percentages are calculations from the OECD table. They do not equal vendor savings. A provider price also covers recruiting, management, equipment, facilities, software, statutory costs, bench capacity, currency risk, and profit. Bilingual and technical roles may sit well above a country's average wage.

The U.S. comparison also changes when benefits are included. The Bureau of Labor Statistics reported $46.89 per hour in total compensation for private-industry workers in June 2026: $32.82 in wages and $14.07 in benefits. Benefits therefore represented 30% of the measured U.S. employer cost. An apples-to-apples sourcing model should compare fully loaded internal cost with the complete vendor fee, not a U.S. salary with a foreign worker's take-home pay.

Cost and overlap should appear on the same scorecard. A low rate loses value if the schedule creates repeat explanations, long approval waits, or regular evening work for managers. A higher nearshore rate may be economical when it preserves five to eight live hours and shortens the time to a qualified answer.

How to specify overlap in a nearshore contract

Write the requirement as staffed coverage, not as a country label. "Nearshore" does not state when a named person is available, whether lunch is covered, or which holidays apply.

A measurable schedule clause should include:

  • Named client and delivery time zones using city-based IANA identifiers
  • Minimum shared hours by weekday
  • Seasonal clock-change rules and a calendar owner
  • Coverage for lunch, local holidays, leave, and training
  • Acknowledgement and qualified-response targets inside and outside overlap
  • Handoff fields required before either team signs off
  • A fair rotation for unavoidable early or late meetings

Measure the actual result monthly. Useful metrics include the percentage of staffed hours delivered, median time to acknowledgement, median time to a qualified response, hours waiting for client decisions, tasks returned for missing context, and meetings outside each participant's agreed schedule.
